"Don't point fingers"

But how can we explain the situation to our boss, if we don't point fingers?

Talk like this : "we promised them delivery of 1 ton of material knowing that we don't have it in stock. We weren't careful enough to buy it in time, and even though the client extended the date three times we failed to manage the supply."

Everywhere "we" instead of naming the guilty. Now if anyone wants more specifics tell them specifics, but don't name unless asked.

"But doesn't it indicate that I was responsible, while I wasn't?"

Right. But that's the way to manage it. And trust me, finally you won't get hurt for anything that wasn't your fault, in the grand scheme of things.
